Most consulting firms using AI today are AI-enabled. A few are starting to become AI-native. The gap between the two is wider than it looks.
AI-enabled means AI has been added to an existing process. Research analysts use AI tools to speed up literature reviews. Slide production gets faster with generative tools. Senior time gets freed up at the margins. The firm looks the same. It just moves a bit faster.
AI-native means the process was designed around what AI can do. Not faster research. Different research entirely. Not quicker slides, but a workflow where structured analysis feeds directly into output generation. The delivery model, the team composition, the pricing, the scope of what's possible for a client: all of it changes.
The economics are different. An AI-enabled firm has lower costs and similar margins. Delivery times compress. An AI-native firm can take on work that was previously uneconomic: smaller clients, narrower questions, faster turnarounds, and still make money. They're not optimizing the old model. They're operating a different one.
It also matters for clients. 86% of buyers now actively seek AI-enabled consulting services, and 66% say they'd switch firms to get them. But the ceiling doesn't stop there. AI-native firms can deliver work that genuinely wasn't possible before: population-scale primary research, real-time competitive intelligence, analysis that covers the full market rather than a sample. The output is different in kind, not just in speed.
The transition isn't easy. Rebuilding a delivery model around AI requires accepting that some of the things that made a firm successful historically — the analyst pyramid, the billable hour, the prestige of slow and expensive work — are exactly what has to change.
The ones that do will have an advantage that compounds: lower costs and the ability to serve clients at a scale and price point the rest of the market can't match. That's the distinction worth tracking: not just firms that are using AI, but which firms are being reshaped by it.
